Design memo: why there are no leaderboards
Design memos document real decisions in Wiz Kids and the research behind them.
Every gamified product gets asked for leaderboards — they're cheap to build, visibly "engaging," and children ask for them by name. Wiz Kids has none, permanently. This memo is the reasoning, because the request will keep coming and the answer deserves to be better than taste.
What the evidence says
The cleanest experimental warning comes from Hanus and Fox (2015, Computers & Education): a semester-long controlled classroom comparison where the gamified condition — badges and a leaderboard — produced lower intrinsic motivation, satisfaction, and final exam scores than the ungamified control. Not neutral: worse. The mechanism they pointed to is the one the motivation literature predicts.
Rankings are a controlling, ego-involving frame. Deci, Koestner and Ryan's meta-analysis (1999) established how contingent, competitive rewards undermine intrinsic motivation; achievement-goal research (Elliot & Church, 1997, and the tradition since) distinguishes mastery goals (get better at the thing) from performance goals (look better than others) — with performance-avoidance (don't look worse) the reliably toxic member: linked to anxiety, self-handicapping, and disengagement. A public leaderboard is a machine for converting a classroom to performance goals, and for the bottom half, specifically to performance-avoidance. Position 23 of 28 is not feedback; it's an identity statement issued daily.
Reference-frame research says rank harms even the able. The big-fish-little-pond literature (Marsh and colleagues, replicated across dozens of countries) shows academic self-concept forms by local comparison — equally able students think less of themselves in higher-ranked company. A leaderboard is the local comparison, maximized and refreshed.
And competition mis-frames practice. A leaderboard rewards current relative fluency — which, in digital skills, mostly ranks home access (the equity gradient). It converts prior advantage into displayed status, then displays it to exactly the children whose effort the classroom most needs to protect.
The steelman, answered
Leaderboards demonstrably do engage the contenders — tournament effects are real for those near the top. Our answer: a classroom tool's duty of care runs to the whole distribution, and the design question is never "does the top quintile click more?" but "what does position 23 learn about themselves?" Optional, opt-in competition among consenting near-peers (the e-sports model) is a defensible different product; a default public ranking of nine-year-olds is not.
What we build instead
The motivational jobs leaderboards claim to do, done without rank:
- Self-referenced progress: stars per skill, a map that fills in, Olympics events scored against your own personal best — competence feedback with no comparator but yesterday's self (the frame the self-determination literature favors).
- Cooperative class goals: the class collectively earns milestones — comparison's energy pointed at a shared target, which the cooperative-learning literature has always graded better than interpersonal competition.
- Efficiency stars (par), privately: excellence is measured against the task, not the neighbor.
- The teacher's dashboard shows struggle, not rank — ordered by who needs help, visible only to the adult whose job that is. The one place ranking-like information exists, it's framed as triage and hidden from students, permanently.
Some children will still race — socially, off-screen, as children do. The design distinction is that we never institutionalize the race, never persist it, never show a child their number in the pecking order.
